Team members rarely voice some of their most important needs.

Not because they’re disengaged, but because it feels risky.

Through my work coaching leaders across UK organisations, I’ve heard these needs surface in coaching sessions, group training, and one-to-ones.

Understanding what your team wants but may never say out loud is key to building trust, engagement and long-term performance. Here are three of the most common themes:

Clarity

Many people spend time second-guessing what’s expected. It’s not a lack of motivation, but uncertainty. When people don’t feel confident asking questions, they try to fill in the gaps. This leads to mistakes, delays, or disengagement.

One team member I worked with said:

“I’d rather stay quiet and figure it out myself than risk asking what feels like a stupid question.” 

Clear communication around goals, roles and outcomes helps people feel secure and motivated. When expectations are transparent, performance improves.

  • Be specific
  • Define success clearly
  • Make sure everyone understands priorities and timelines
  • Check in regularly and leave space for questions, even if no one’s asking.

Consistency

When a leader’s mood or expectations shift day to day, it creates tension. Teams start adjusting their behaviour based on the leader, rather than focusing on their work.

Being emotionally consistent creates a sense of safety. It helps your team bring their best to work without needing to second-guess how they’ll be received. You can learn more about this by signing up to my latest workshop on emotional intelligence.

Notice how your tone and energy impact the team. Set a steady tone in meetings, especially during busy or high-pressure periods. Consistency builds trust over time.

 

Advocacy

Few people will say this out loud, but it matters more than you think.

Advocacy is about showing your team that you recognise their efforts, speak up for them, and want them to succeed.

One employee said this after learning their manager had supported them behind the scenes:

“That one act made me work ten times harder. I felt seen.”

When people feel you’re genuinely backing them, their commitment deepens. They feel valued and motivated.

  • Give credit publicly
  • Celebrate individual contributions
  • Back your team in difficult conversations
  • Let them know when you’ve gone to bat for them…even in small ways.
